Infrastructure that could finally carry the company

A ground-up rebuild of Velo3D's hybrid infrastructure and core business systems — uptime, onboarding, and the ERP backbone — so IT stopped being a brake on a scaling, public company.

The challenge

An IT function that didn't support the business it was inside.

Velo3D was scaling as a public company, but the IT function didn't support the business. The systems were trivial — built for a far smaller, slower company — and simply couldn't carry the weight of the growth around them.

The most visible symptom was uptime hovering near 50%: infrastructure that was down as often as it was up, bleeding productivity across every team that depended on it. Onboarding a new hire took seven days of manual work and still produced errors. The foundation had to be rebuilt while the company kept running on it.

Key workstreams

What the work actually was.

01

Hybrid infrastructure rebuild

Re-architected the hybrid environment for high availability, taking uptime from ~50% to over 99.9% — roughly eight hours of downtime a year.

02

Onboarding automation

Rebuilt joiner-mover-leaver with integrations that cut onboarding from seven days to 48 hours, dropped onboarding tickets 60%, and eliminated manual errors.

03

ERP & SOX systems

Created and led the ERP steering committee to prioritize SOX systems, revamping costing, inventory structure, and integrations while cutting consulting spend 25%.

04

Cloud optimization

Applied AWS controls that reduced cloud cost 15% and tightened how data was collected and governed.

“You can't scale a company on systems that are down half the time. The first job was to make IT invisible — reliable enough that no one had to think about it.”

Areas of impact

Four ways it mattered.

Reliability

Uptime rebuilt from ~50% to three nines, ending chronic downtime.

Scale

Systems re-architected to carry a growing public company.

Efficiency

Consulting and cloud spend cut while capability went up.

Automation

Onboarding turned from a seven-day manual slog into a 48-hour flow.
